Forward-deployed engagements

Forward-deployed AI for your business.

We embed with your team, turn one real process into a working AI agent, prove it with evidence, and operate it after launch. Not a pilot deck. A worker inside your systems, with your approval rules.

The engagement model

Five stages. One process at a time.

Every engagement follows the same disciplined path: from the desk where the work happens today to an agent that does it under your rules — with proof at every step.

STAGE 01

Embed & discover

We sit with the people doing the work. We map the real process — not the org-chart version: the exceptions, the workarounds, the systems it actually touches, and the moments where judgment matters.

STAGE 02

Architect & build

We design the agent system and integrate it with your existing tooling — email, calendars, ERP, ticketing, line-of-business systems. Safety boundaries are built in from day one: approval points, scoped access, managed secrets.

STAGE 03

Prove

Before launch, the agent runs QA scenarios with expected and forbidden behavior — the message it must draft, the send it must hold, the record it must never touch. Test runs execute in a real deployed environment and produce per-scenario evidence you can inspect.

STAGE 04

Deploy

The proven release goes live on a managed runtime with its own worker identity and scoped secrets — or on your infrastructure, if that is where it belongs. Only the release that passed is the release that runs.

STAGE 05

Operate

After launch, you see everything: activity traces for every action, approval gates on anything consequential, cost observability per agent. When your business changes, we patch the agent — as part of the engagement, not a new project.

The difference

Delivered on our own platform.

Every engagement ships on Deflation — the platform we build and operate ourselves. That changes what you are left holding when the consultants would normally leave.

QA evidence, not a slide deck

Sign-off is a set of passed scenarios you can replay — expected behavior observed, forbidden behavior never emitted.

Approval gates on consequential actions

Outbound messages, record changes, payments — anything that matters waits for a named human. Nothing lands unapproved.

send held → awaiting approval

A receipt for every action

Every step the agent takes leaves a trace: what triggered it, what it did, what changed. Auditable by your team, any time.

A runtime your team can inspect

The agent is not a black box in a consultant's drawer. It runs on a versioned, inspectable runtime — with a rollback always retained.

release 4 → live · undo: release 3
What you get

Concrete deliverables. Nothing vague.

At the end of an engagement, these exist — in writing, in version control, and in production.

A documented process map

The real workflow as it runs today — steps, exceptions, systems, and decision points, signed off by your team.

A versioned agent harness

Context, tools, integrations, and approval policy as inspectable, versioned configuration — not tribal knowledge.

QA proof of behavior

Scenario runs showing correct behavior happened and forbidden behavior did not — with the raw evidence retained.

A deployed operating agent

Live in your process, on a managed runtime with its own identity and scoped secrets — or on your infrastructure.

An owner dashboard

Activity, pending approvals, and costs in one place — every action your agent takes, visible to the people accountable.

An operations agreement

Monitoring, support, and patches as your business changes — the agent stays correct after launch, not just at launch.

Founding engagements

We take on few. We go deep.

This is a founder-led practice, not a bench of consultants. We keep the number of concurrent engagements deliberately small so each one gets the people who built the platform.

Founder-led

The people who built Deflation are the people in the room. No handoff to a delivery team you never met.

Limited concurrency

We run a small number of engagements at a time. If we are at capacity, we say so and offer the next slot.

Switzerland & DACH first

Based in Switzerland. On-site embedding is possible across the DACH region; remote works everywhere.

Every engagement runs on our own platform — everything we learn hardens the product.

FAQ

The questions buyers actually ask.

Repetitive, rule-bounded, high-volume back-office work first: intake and triage, drafting responses and documents, data entry across systems, reconciliation, scheduling. If your team can describe the rules and the exceptions, we can build a harness for it. We start with one process, prove it, then expand.

The agent gets scoped access — only the systems and records the process requires, with its own identity and managed secrets. Consequential actions sit behind approval gates. EU/CH hosting options are available, and self-hosted models can be arranged on request.

The first working agent arrives in weeks, not quarters. The exact timeline depends on the process and the systems it touches — we scope it honestly in the discovery call, and you see evidence at every stage rather than waiting for a big reveal.

An engagement fee for the embedded build, plus platform usage for the running agent. Both depend on the scope of the process — we put a concrete number on it in the discovery call, before any commitment.

We do, under the operations agreement: monitoring, support, and patches as your business changes. Approvals always stay with your team. If you prefer to run it on your own infrastructure, we deploy there and train your people.

Bring us one process.

Thirty minutes. You describe the process that eats your team's week; we tell you honestly whether an agent can carry it — and what the engagement would look like.

A human reads every message. No autoresponder, no drip sequence.
